Your CIO Says They're Using AI. They're Probably Not. Here's How to Tell.

Let me tell you about a conversation I have at least once a month. I'm sitting across from a CIO or COO at a family office, and they tell me, with absolute confidence, that their organisation is using AI. I nod. I ask a few questions. And within about ten minutes it becomes clear that what they're actually using is a ChatGPT subscription that one junior analyst signed up for and occasionally uses to summarise meeting notes.

That's not AI adoption. That's a chat interface with a fancy logo.

The gap between talking about AI and actually deploying it operationally is enormous in family offices right now, and it matters enormously. Let me show you what the data actually says, and then let me show you how to spot the difference between real adoption and what I call demo-day theatre.

The Uncomfortable Numbers

Eighty-three percent of family offices rank AI among their top five investment priorities, according to BNY's 2025 research. That's nearly everyone. It sounds impressive until you see what sits beside it: only 33% are actually using AI in their operations, according to BlackRock's data. And Deloitte found that as recently as 2024, only 12% had genuinely adopted AI in any meaningful operational sense.

So we have an industry where four in five firms say AI is a priority, and only one in eight was actually doing anything useful with it eighteen months ago. That's not a small gap. That's the Grand Canyon.

Here's the part that makes it even more revealing. Forty-five percent of family offices are investing directly in AI companies. They're backing AI as an asset class while not deploying it inside their own four walls. Imagine a restaurant owner who keeps buying shares in kitchen appliance manufacturers but still has his chef peeling potatoes by hand. That's the situation.

Why This Happens

The CIO quoted in a recent industry forum put it well when he said that most people in this space don't actually understand what AI is. And he's right, because the word "AI" currently covers everything from a basic autocomplete feature in your email client to a fully integrated machine-learning pipeline that's processing thousands of documents a day. When you ask a firm if they're using AI and they say yes, you haven't actually learned anything.

The other reason this happens is that AI investment sounds good to principals and next-gen family members. It signals that the office is forward-thinking, not falling behind. Saying "we've allocated to three AI funds this year" is a much easier conversation than saying "we've fundamentally restructured our data infrastructure to support AI-driven operations, and it took us nine months and a lot of pain."

One is a portfolio decision that takes an afternoon. The other is an operational transformation that requires real commitment. People naturally gravitate to the first one and call it progress.

What Real AI Adoption Actually Looks Like

So how do you tell genuine operational AI from the demo? Here are the questions I ask.

Is there a defined workflow that AI is embedded in, and does that workflow produce different outputs than it did twelve months ago? "We use AI tools" is not an answer. "Our capital call processing time dropped from six hours to forty minutes because AI now handles document extraction and reconciliation" is an answer.

Who owns it? Real AI adoption has a named person responsible for it. Not a vendor, not a consultant who visited once, but someone inside the firm whose job description includes making sure the AI tools are working, being evaluated, and being improved. If nobody can name that person in under five seconds, the adoption is nominal.

Does it touch real data? AI tools used on anonymised examples, hypothetical portfolios, or public information are training wheels. Operational AI is connected to your actual custodian feeds, your actual fund documents, your actual compliance calendar. If there's no integration with live data, the AI is a toy.

Only 34% of family offices apply AI for investment analytics and just 17% for reporting, per BlackRock, and yet 69% expect to be using AI for financial reporting within five years. Something has to change in the next few years, and the offices that start building real operational foundations now will have an enormous advantage over those still at the "we've signed up for some tools" stage.

The Gap Is an Opportunity

Here's the thing. If your peer group is largely pretending, that's actually good news for you. You don't need to be far ahead to be miles ahead. You just need to close the gap between the strategy slide and the operational reality.

Start with one genuine use case. Not a proof of concept that lives in a sandbox. A real workflow, with real data, that produces real output your team relies on. Get that working. Measure the improvement. Then add the next one.

When someone asks whether you're using AI, the honest answer should be specific. It should have numbers in it. If your answer sounds like a slide from a vendor's pitch deck, keep working.

The offices that close the gap between ambition and implementation in the next twelve months will look very different from those that don't. The question is which side of that line you want to be on.
